Rebuilding the workflows behind a sports-tournament SaaS

TL;DR

Revamped the backend workflows organizers and support staff use to run real tournaments: the unglamorous surfaces where the product actually won or lost its users.
Launched a player-facing app for registration and match tracking, replacing spreadsheet-and-WhatsApp chaos.
Drove execution across product, ops, and engineering, with the ops team as power users sitting one desk away.

Context

WBL TMS is a SaaS platform for sports-tournament organizers: scheduling, registrations, brackets, results, and the support work around all of it. The product had grown feature by feature until organizers were fighting the tool during live events, exactly when they could least afford to.

The revamp

Mapped the real operational workflows (with the ops team as daily power users) before redesigning anything: the existing UI reflected the database schema, not how a tournament day actually runs.
Rebuilt organizer and support-staff workflows around time-critical moments: check-in rushes, last-minute reschedules, dispute resolution.
Prioritized ruthlessly with engineering so the revamp could ship in stages, and live tournaments were never disrupted.

The player app

Launched a companion app that let players register, pay, and track matches without calling the organizer.
Every support call the app eliminated was capacity handed back to organizers during events.

What this taught me

B2B UX debt is invisible until a deadline: tools get judged at their worst moment, so design for the busiest hour, not the average one.
Ops teams are the best research lab a PM can have, because they feel every failure first.
Shipping a revamp in stages is a product skill: sequencing change so users keep trusting the tool while it transforms under them.
